Overview
A PE-backed healthcare services firm was expanding into a new regional market dominated by two entrenched competitors. The firm had no brand recognition in the region and needed a communications strategy that would establish credibility with referral sources, payers, and patients within the first year.
The situation
The firm had completed two acquisitions in the region but had not yet unified the acquired entities under a single brand. Referring physicians were unfamiliar with the parent company, payer negotiations were complicated by lack of brand equity, and patient awareness was effectively zero. The PE sponsor expected measurable market share gains within 12 months.
Our approach
-
Step 1
Brand Architecture & Unification
We developed a regional brand identity that preserved the equity of the acquired practices while establishing the parent company's credibility. This included naming strategy, visual identity, and a messaging framework that positioned the firm as a regional leader backed by national resources.
-
Step 2
Referral Source Engagement
We created a physician outreach program that included direct mail, CME event sponsorships, and a series of clinical outcome one-pagers designed to be shared during practice visits by the firm's business development team.
-
Step 3
Community & Media Relations
We positioned the firm's physicians as local health experts through community health events, local media appearances, and a monthly health column in the region's largest newspaper.
-
Step 4
Digital Presence
We launched a regional website, local SEO program, and targeted digital advertising campaign focused on condition-specific patient acquisition.
Execution
- Delivered unified brand architecture within six weeks of engagement
- Launched regional website and local SEO program within 60 days
- Initiated physician outreach program with direct contact to 200+ referring providers
- Placed 8 trade and local media features within the first 90 days
- Ran condition-specific digital campaigns across Google and Facebook for 10 months
Results
-
22%
market share in year one
The firm captured 22% of the addressable market within 12 months, exceeding the PE sponsor's 18% target.
-
8
trade placements
Coverage in healthcare trade publications and regional business journals established the firm's credibility with payers and referral sources.
-
Referral volume growth
Physician referrals increased 35% quarter-over-quarter after the outreach program launched.
-
Brand unification complete
Both acquired practices were fully transitioned to the unified brand within four months, with no measurable patient attrition.
What we learned
Market entry in healthcare is a trust problem, not a marketing problem. Physicians refer to people they know; patients choose providers they've heard of. The brand unification was table stakes—what actually moved referral volume was the combination of clinical outcome data (which gave business development reps something credible to leave behind) and the local media presence (which made the firm's physicians familiar names in the community). The PE sponsor's timeline was aggressive, but achievable because we prioritized the two channels that actually drive healthcare decisions: peer credibility and local visibility.
